Implementation help!

TNEM is a UK consortium and we're aiming to go live early in 2011. We're just working out how we operate during the implementation in terms of the make-up of the project team and the steering team. Are there any other consortia out there who could offer some advice about getting the right people involved at the right level and at the right time? Any advice on what worked for you, or issues to look out for would be great.

    The consortium in Kansas City is about 6 months ahead of you so we are slogging through many of these items now.  I'd be happy to share our experiences in more detail or answer any specific questions.  Feel free to email me for more information (lsauerbrei@kauffmancenter.org).

    Without knowing any specifics about your consortium I can offer this bit of general advice.  Start early, meet often.  What we are discovering is that for every question we answer, three more rise up in its place which require discussion and consensus.

    Personally, I think it is important to involve as many people as possible in an appropriate role.  If managers don't regularly use Tessitura, don't put them on the data entry team.  Power Users who know how the day-to-day processing works should define procedures for their areas and then management can ratify it.

    Of course, in 3 months I may have a different perspective. :)
